Most restructurings do not fail in the analysis — they fail in the announcement. The org chart is arithmetic; the memo is persuasion. Tariff lines are strategy lines
Freight and tariff data are usually filed under compliance, reviewed quarterly, and ignored in the strategy meeting. That is a category error. When we audit a shipper's rate exposure, we routinely find margin swings larger than the entire marketing budget. The fix is organizational, not technical: put the freight file on the same table as the pricing file, and let the two argue.

Compensation is a communications problem
Pay bands fail for a reason few consultants name: nobody can explain them. If a line manager cannot defend an employee's placement in one paragraph, the plan is already dead — the only question is whether it dies in a grievance or in quiet attrition. We now require every compensation design to ship with its own one-paragraph defense. Plans that cannot be defended get simplified until they can.

Inventory is frozen strategy
Every unit of inventory is a forecast someone believed. When we walk a warehouse we are reading the company's actual confidence in its own sales plan — which is often very different from the deck. Aligning inventory planning with the honest forecast, rather than the presented one, is usually the single largest cash release we find.

Incentive packages photograph well. They also expire. Our site selection files weight the unglamorous variables — labor depth, freight geometry, utility tariffs, permitting tempo — ahead of the ribbon-cutting math. The right site is the one still right in year seven, after the incentives are a memory.
